WHAT IS THE PROBLEM?
Although companies invest billions of dollars in IT systems, many do not achieve business case expectations. The two missing pieces are

  • Operations integration…ensuring that a new technology system is fully integrated into the day-to-day operation of the company, and

  • VEST, which means finishing the project successfully by extracting full business case value (FBV).

CRITICAL SUCCESS FACTORS FOR MAXIMIZING ROI FROM IT – THE VESTing SOLUTION
We often define the VEST Problem in terms of a company suffering Unrealized Business Value (UNBV) from an IT enabled Business Project (e.g. ERP, CRM, Supply Chain, etc.). Similarly, the VEST Solution can be looked at in terms of a company realizing Full Business Value from the same such project. For a successful VEST solution, the following steps must be taken.

  1. Begin with the Right Admissions – let’s admit where we are and let the solution being from here The solution to UNBV must begin with people becoming willing to talk about the problem. It is critical to call a moratorium on lamenting what has happened in the past and on trying to place blame on the participants. We must hold all parties harmless for the UNBV created so far and look to the future for solutions. But all parties must aggressively work to be part of that solution.

  2. Put the Right Labels and Terms into Play – how you label something has a great deal to do with how the organization will approach it. Right labels with clear definitions are critical to agree on before we can hope to stamp out UNBV. First and foremost, we must stop using the ubiquitous term “IT Project” and substitute a more precise definition that does not carry with it assumed problems and liabilities. We refer to these projects as “Business Projects Enabled by IT” (BPIT) and define them as company projects designed to further the operations of the company for better customer value and profit that includes one or more IT systems

  3. Use a Sound Approach – A sound approach/method to the BPIT is necessary but not sufficient for success. That is, a sound approach is needed to give guidance for how the business project will be defined, designed, implemented, and finally integrated into day-to-day operations. But as we will see in step 4 below, the right leadership must be in place to ensure that the sound approach is successfully executed.

  4. Put the Right Leadership in Place – Having a sound approach is important, but who is leading that approach is even more critical. The company’s “C” level leaders are the only ones who can pull off a success. Intense executive leadership from the “C” level is required to execute a successful BPIT approach and reach business objectives. And most company executives don’t have the experience to fully realize the level of leadership they must bring to the BPIT party.

  5. Use the Right Management Disciplines – there are proven management disciplines that are designed for use with big improvement projects like a BPIT. These management disciplines are not new…they have been around for decades. But their use has been almost totally restricted to the management of technical initiatives, like building a new refinery or chemical plant. It is now imperative that these disciplines be used on business projects with as much discipline and commitment as they have been used on technical endeavors.


It is not enough to have pieces of the UNBV solution in place. All the needed moving parts must be present for the company to avoid UNBV and realize Full Business Value (FBV) from its BPIT. The key point is that avoiding UNBV requires the Right Approach, the Right Leadership, and the Right Management Disciplines. Failure to provide any one will result in unwanted UNBV.
